Before: The Weak Prompt

Agile teams in the average software organization spend 15–20% of their working hours in ceremonies — standups, sprint planning, retrospectives, reviews, and backlog grooming. That's roughly one full day per week per person. And in most teams, the productivity return on that investment is... mixed.

The ceremonies that suffer most are the ones that became routine. The retro that asks the same three questions every sprint. The standup that turned into a status report. The sprint planning meeting that runs 3 hours and still produces an unrealistic sprint.

When teams try AI to improve this, they usually type something like:

Help me run better Agile ceremonies.

What comes back is a listicle of general Agile best practices. Timeboxing, facilitation techniques, the value of psychological safety. All true. None of it is specific enough to use on Monday morning.

Why It Fails

Generic Agile improvement prompts fail because they treat Agile as a methodology to learn rather than a set of specific meeting and process problems to solve. The right AI prompt doesn't ask "how do I improve Agile?" — it asks "what should I do differently in this retrospective for this team given these specific results?"

Three things make Agile ceremony prompts weak:

No team context. A 5-person startup team running its third sprint has completely different ceremony needs than a 25-person enterprise team 2 years into SAFe. Without team size, experience level, and current pain points, AI gives you a generic playbook.

No ceremony-specific inputs. A retrospective prompt needs: what went well, what didn't, team mood, and what actions came out of last retro. A planning prompt needs: velocity, candidate stories, team availability, and sprint goal. Without these, AI produces templates with placeholders.

No outcome definition. What does a "good" retro look like for your team? An energized team with 2 concrete actions? A cathartic venting session followed by one structural change? Defining success before you write the prompt shapes the output.

⚠️ Common mistake: Generating retro questions in advance and running them regardless of what happened in the sprint. The most effective retrospectives respond to the specific events of that sprint. "Nothing went wrong" and "everything went wrong" require completely different retro formats. Always include sprint events in your prompt input.

After: The Improved Prompt

Here's a teardown of an effective agile retrospective prompt:

I'm facilitating a sprint retrospective for a [team size]-person [role composition: e.g., 3 engineers, 1 designer, 1 QA] team. Sprint [number], [X]-week sprint.

Sprint summary:
- Stories committed: [X] | Stories completed: [X] | Velocity: [planned vs actual]
- What went notably well: [1–3 specific events]
- What went notably poorly: [1–3 specific events]
- Team energy this sprint: [high / medium / low / inconsistent]
- Last retro's action items: [list] — completed: [yes / partial / no]

Generate: (1) a retro format suited to this sprint's character (e.g., if low energy, avoid high-energy formats), (2) 5 specific discussion questions tailored to this sprint's events (not generic "what went well?"), (3) a facilitation note for the moment most likely to generate friction, (4) 2 proposed action items based on the recurring patterns you see in the sprint summary, (5) a 5-minute closing activity that ends on a positive note.

What this does: Produces a retrospective specifically designed for this sprint's events — not a generic retro template. The "facilitation note for the friction moment" output is something experienced Scrum Masters develop over years; this prompt surfaces it in advance.

Breaking Down Each Element

Sprint planning prompt:

I'm planning sprint [number]. Team capacity this sprint: [X story points / developer days, accounting for holidays, PTO, meetings].
Sprint goal: [one sentence]
Candidate stories from backlog (with point estimates): [list 10–15 stories]
Stories in progress that carry over: [list with remaining work]
Known risks or constraints: [e.g., external dependency, team member half-capacity]

Recommend: (1) which stories to commit to (respecting the sprint goal), (2) the capacity-adjusted point total to commit to (not max capacity — explain why), (3) one story to explicitly defer and a brief reason, (4) one risk to call out in sprint kickoff.

What this does: The "capacity-adjusted point total" is the key insight. Most sprint planning commits to full velocity, ignoring that meetings, PR reviews, code review time, and context switching eat 20–30% of nominally available capacity. AI will consistently recommend committing to 70–80% of nominal capacity — which is uncomfortable for teams that want to feel ambitious but produces more reliable sprint completion.

⚡ Pro tip: Track your "commitment vs. completion" ratio over 6 sprints. If you're completing less than 80% of committed work consistently, your estimates are optimistic or your capacity calculation ignores overhead. Add this data to the planning prompt: "Our last 6 sprints had these commitment vs. completion ratios: [list]. Adjust the sprint selection accordingly."

Daily standup improvement prompt:

Our daily standup has become: [describe the problem — e.g., too long / everyone reports status but no blockers surface / same 2 people dominate / people seem disengaged].
Team size: [X]. Standup format currently: [describe — in-person / async / round-robin / board-walk].
Sprint goal this week: [one sentence].

Suggest: (1) a standup format change that addresses our specific problem, (2) a different opening question that replaces "what did you do yesterday?" (which encourages status reports) with something that surfaces blockers and alignment, (3) a rule for what should trigger a side conversation vs. be handled in standup, (4) how to run this standup in under [X minutes].

⚡ Pro tip: The single most effective standup improvement is changing from "what did you do / what will you do / blockers?" to "are we on track for the sprint goal? What's the most important thing to move forward today?" This reorientation from individual status to collective goal alignment takes 30 seconds to implement and measurably improves standup value.

Variations for Different Contexts

Backlog grooming session prompt:

I'm running a backlog refinement session. We have [X] items in the backlog. I'll share the top 15 I want to groom:
[list items with brief descriptions]

For each item: (1) flag if it's too large for a single sprint and needs splitting, (2) identify any item missing acceptance criteria and what's missing, (3) spot any items that are actually duplicates or subsets of each other, (4) suggest the two items that most need a team discussion before estimating.

What this does: Converts backlog grooming prep from a 45-minute manual review to a 10-minute prompt run. The "needs splitting" and "missing acceptance criteria" flags are the highest-value outputs — they catch the tickets that will cause sprint problems before they enter a sprint.

⚡ Pro tip: Run the backlog grooming prompt 24 hours before the session and share the output with the team as pre-reading. Teams that arrive at grooming having already seen the "flags" (too large, missing criteria, duplicates) groom 40–50% faster because the obvious discussion points are pre-identified.

Sprint review presentation prompt:

I'm preparing the sprint review for stakeholders. Sprint [number] summary:
- Sprint goal: [describe]
- Goal met: [yes / partially / no — explain]
- Demo items: [list what the team will demo]
- Metrics impact: [if any KPI moved, describe]
- Next sprint preview: [what's coming]

Generate: (1) a 3-minute verbal opening that contextualizes this sprint's work in the bigger picture, (2) a question to ask stakeholders during the demo to make the review interactive, (3) a one-paragraph sprint summary I can email to stakeholders who couldn't attend.

Save and Reuse This

Agile ceremonies improve when they're treated as repeatable processes with iterative refinement — which is, fittingly, the whole point of Agile. Save your retro, planning, and standup prompts in PromptABCD and update them each sprint based on what produced the most useful outputs.

The planning accuracy ratio is particularly revealing: a team that consistently commits to 40 story points and completes 28 isn't having bad sprints — they have a scoping problem.

⚡ Pro tip: Share the velocity trend analysis with your team at the start of sprint planning, not just with leadership. Teams that see their own planning accuracy data tend to scope more honestly — because the data makes wishful thinking visible.
